This project will serve to streamline technology related issues and will reduce cycle time of issue resolution by identifying owners and key contacts of these applications.

Project Summary: 1. To get the validation done by the process managers of all the applications being used in respective processes 2. To identify those who provisions the access for various applications used from Pune site 3. To identify the application owners for all applications used from Pune site 4. To design follow up mechanism by determining the Escalation Matrix and TAT for provisioning/issue resolution of all applications

VP Comments- Please note that target was revised mid way through the project to better focus on initial goals which were estimated at 20 hours, however turned out to be 45 hours post planning discussions with stakeholders

Criticality Total Applications in BNY Mellon are 2578, out which 328 are share drives. Not all applications are provisioned by Pune team. Rest is dealt by On-shore team. 200 applications have been identified with their contactsteam responsible with desk number and email ids.

What worked well?

Solution
The validation of the applications and finding the provisioning contacts of all those applications worked well. Also, the key contacts of more than 200 applications with their TAT are on table. The process map of the applications with key parameters like person responsible for each application, cycle time for issue resolution and owners and key provisioning contacts.

SWOT Analysis-Project

Strengths 1.Number of applications in BNY Mellon-2250 2.There are 23 shifts currently running in the company BNY Mellon earns maximum revenue from Asset servicing and FMTS,most of the applications are identified in these sectors.

Weaknesses

The project will streamline the technology related issues.

Due to the merger in 2007,the intergration of the applications have not yet happened.

The project requires the fast upgradation of data handling.

This project will reduce the cycle time of issue resolution which increases deliverables for business.

In this project,most of the servers are unidentified and the information prevails only with critical stakeholders.

The project needs to evaluated at every stage or else the effectiveness degree elapses.

Rumki has been extremely helpful with this project and has focused all her time during her tenure to ensure projects deliverables are met.
StrengthsTransition Awareness & Knowledge- Good understanding of the Transition Cycle. Was able to access impacts of delay at various stages, which helped her focus on issues with most impact Focused approach- Was very clear during planning stages of what was in scope and focused only on that. This helped achieve good progress in the 6 weeks that she was managing this project Ability to follow up rigorously- Rumki managed to get all applications updated and vetted with all SDLs and their direct. This shows her follow up ability and being persuasive to have SDLs and others respond back to her questions

OpportunitiesLost focus in the last 2 weeks (activities should have been forecasted earlier)- We did not make as much progress as we thought we could primarily because of the last 2 weeks where we dropped pace. Rumki mentioned that she had to visit her college and Manpower office several times and due to which was not able to spend full hours at work. If these factors could have been forecasted, we could have adjusted target to be achieved accordingly at the beginning of the project itself. This ofcourse is no fault on her part and was very situational. OverallRumki has several strengths and skillset that is needed in a project manager. She is extremely focused and took charge of the project from day one. Though we could have made some more progress, however we have made very good progress from overall project point of view. Rumki is a best resource we could have asked for to do this project and I would like to thank her for getting this project to where it is in such a short time period. Rumki has ensured all documentation is complete, saved in the shared drive and proper handover was done prior to leaving on 29 July 2011 (her last day at work).
