he dominant leadership philosophy over the past 50 years has been based on the premise that the organization is purely an economic entity. Under this philosophy, management's priority was to leverage the capital, the scarce resource, in the most effective way possible. Leadership's job was to get the strategy right, design the correct structure, and then tie the strategy to structure through highly defined systems to deliver high-quality performance. Flaws in performance were attributed to system errors.
From Boomers to Busters
Trends are emerging that should cause us to rethink our leadership strategies. The first trend is the changing demographics of the work force. Baby boomers, defined here as those born between 1946 and 1964, number approximately 83 million, or about 29.4 percent of the total population. Baby boomers range in age from 43 to 61 and are nearing retirement.
The generation that will replace the baby boomers in the work force--baby busters, or Generation X--defined here as those born between 1965 and 1980, number approximately 59 million, or about 20.9 percent of the total population. Baby busters range in age from 27 to 42 and are nearing the age when they will be replacing the baby boomers in leadership positions. In addition to the obvious ramifications of a smaller cohort replacing a much larger cohort in a rapidly growing industry such as health care, we are going to need people with critical thinking skills and a willingness to take on and manage risk that will likely exceed the demands currently placed on the baby boomers.
Given the shortage of such characteristics and the smaller demographic, we will be seeing a radical shortage of qualified managers and leaders to replace the baby boomers as they retire during the next 15 years.

Another trend is America's affluence in the global market, which has resulted in financial capital no longer being viewed as the scarce resource it once was. With the changing demographics of the American work force, the scarce resources today are knowledge, entrepreneurship (an element of risk), and more generally human capital. This shift from an emphasis on financial capital to human capital has significant implications for leadership philosophies. Strategy, structure, and systems thinking will be replaced with purpose, process, and people thinking--getting people to help define and then align with purpose, developing the processes to accomplish the purpose, and then attracting and maintaining the people to push the processes. This new leadership philosophy emphasizing purpose, process, and people is best articulated by Sumantra Ghoshnal who holds the Robert P. Bauman chair in strategic management at the London Business School.
